I started doing cold outbound with contacts sourced from Clay. I very quickly got my email address flagged and, for a few days, everything I sent went straight to spam. Lesson learned: there are good ways to do cold email and bad ways.

The good way is pretty simple:

  • Don't send a lot of emails to cold contacts in a short period of time.
  • Don't include links or attachments.
  • Don't include spam trigger words like "free" or "click here."
  • Use a .com domain.
  • Keep your message short.
  • Optimize for replies.

I put these into practice and managed to avoid another spam timeout. I even got a few warm replies. But my core competency and interest is building product, not composing and sending sales emails.

I tried a lot of outbound email products. Most of them had problems. Some were impossible to figure out. Some didn't really work. Most outbound tools charge by seat or send volume, even though the marginal cost of both is close to zero. Storing data and sending emails are now absurdly cheap. There's no real cost to pass on to the customer, so charging for usage or seats feels extractive.

What appeals to me is outcome-based pricing. A business should make money when its customers get value. I like Substack's model of only taking a cut of writer revenue, and Intercom's model of charging per issue resolved.

Warm Reply applies outcome-based pricing to cold email. The product is free to use. Your first 10 contacts are free. After that, contacts are billed at-cost. Warm replies are $3 each – replies that indicate real interest – which then land directly in your inbox.

How the agent works

Warm Reply runs three coordinated agents that handle your entire outbound workflow automatically. The Contact Discovery Agent finds people matching your ideal customer profile. The Email Composer Agent writes personalized emails using your product context. The Sender Agent delivers them during business hours in each recipient's timezone.

Replies are classified automatically. You shouldn't pay for a vacation auto-response. But an "I'm interested" reply is genuinely valuable – and gets charged at $3.

This pricing model means Warm Reply must optimize for warm replies to our customers. We're incentivized to improve targeting, messaging, and deliverability over time. The better Warm Reply gets at eliciting warm replies, the better the business does.

Built-in best practices

To support this, Warm Reply enforces cold email best practices by default. Contact discovery results are scored against the user's ideal customer profile. Daily send limit is 10 emails (50 with custom domain). Email templates are scored – or rejected – based on their adherence to cold email best practices. We track bounces and spam reports per user and will suspend users who put the sending reputation of the system at risk.

Contact discovery at-cost

Contact discovery is the main real cost in outbound. We use People Data Labs for contact data. Your first 10 contacts are free. After that, contacts are billed at-cost – no markup. Cost estimates are shown before a search runs. As Warm Reply usage grows, we expect to benefit from volume pricing, and we'll pass those savings onto customers.

Custom domains

Add your own custom sending domain to unlock 50 sends/day (vs 10). This shifts reputation risk to your domain rather than ours. Custom domain setup is free – we just need to verify DNS.

Organizations & Products

Each organization can manage unlimited products, each with its own contacts, templates, and agent configuration. Payment is handled at the organization level – one card on file covers all products.
